Digital Maturity Roadmap (Solara Energy)Digital Transformation & Strategy

The effort vastly improved the company’s planning and investment-prioritization functions; they knew that in order to succeed in this era of energy transition their technology roadmap needed to be much clearer than what it was. They turned to ALETERIS to build a structured digital maturity roadmap.
challenge
The biggest challenge was that Solara Energy was not making technology investment decisions with a clear picture of its own maturity. Too many initiatives were still being approved individually, which meant that budget went toward whichever project made the loudest case rather than the one with the highest impact. A shared view of process, technology and people maturity was also not available, and the board could only react to problems after they had already surfaced. This was holding Solara back; they knew they could invest with far more confidence if they had a structured view of where they stood and where to go next. The work addressed three critical issues for Solara Energy:
Improve visibility into current technology maturity:
The teams focused their efforts on a few of the highest-value assessment levers in order to review the current state across business units, identify gaps in the technology and process maturity and analytically understand variability between departments.
Determine the right investment sequencing:
With dozens of possible initiatives competing for the same budget, Solara needed a proper method to prioritize technology investments. Using a structured scoring model, the teams defined appropriate sequencing for each initiative by mapping expected impact versus implementation complexity across the most critical business units.
Optimize the organization for perfect roadmap execution:
The diagnostic determined the stressors that affected execution speed and stakeholder alignment. The teams focused on resolving issues related to higher-than-normal initiative overlap and unclear ownership, which stressed the entire transformation effort and led to delays in delivering visible progress.
solution
The solution ALETERIS came up with combined a structured maturity assessment with real-world energy-sector practicality. Everyone knew that the roadmap had to be built, the real challenge was building it in a way the entire board could align behind. The solution was to run a maturity assessment across process, technology and people, then translate the findings into a scored, sequenced 24-month roadmap, while providing leadership with a clear dashboard to track progress against it.
This allowed Solara’s leadership to be involved in a shared plan instead of approving disconnected initiatives one at a time.
results
Solara Energy’s leadership team is now more aligned; Solara also has the benefit of a shared roadmap that everyone, from IT to operations, can reference. They can now make investment decisions based on a structured view of impact and readiness instead of internal politics.
The effort vastly improved the company’s investment planning and execution functions, created and implemented a scored prioritization model that accounted for business impact and implementation complexity, streamlined stakeholder alignment and reduced initiative overlap across departments.
By the numbers, the effort:
24-month roadmap approved unanimously by the board
Decreased initiative overlap by 50%
Lowered the risk of stalled projects by 95%
Increased cross-department alignment by 10x
